Definition
Cost-to-serve analysis measures the full cost of delivering products or services to a specific customer, order, channel, or segment. It includes order processing, picking and packing, warehousing, transport, returns, customer support, account management, invoicing, and the cost of payment terms.
The analysis traces costs to each customer through operational drivers instead of spreading them evenly. Typical drivers are order lines, deliveries, support tickets, and handle time. The method grew out of activity-based costing (ABC) and is a driver-based form of cost allocation.
For FP&A teams, cost to serve is the input and customer profitability is the output. Compared against revenue and contribution margin, it shows how 2 customers with the same revenue can have very different profitability. Finance teams use it to build customer-level P&Ls, set pricing and minimum order sizes, and decide which channels and SKUs to keep. The analysis needs regular refreshes as customer behavior changes.
Frequently Asked Questions
How is cost-to-serve analysis different from activity-based costing?

How is cost to serve calculated?
Multiply each activity's cost per driver unit, such as cost per order line, delivery, or support ticket, by the number of units a customer uses. Then add the results across all activities.
What costs are included in cost to serve?
It includes order processing, picking and packing, warehousing, and transport. It also covers returns, customer service and support, account management, invoicing, and the cost of payment terms.
