Definition

Direct procurement is the purchase of raw materials, components, and production services that become part of the product a company sells. Its spend flows into cost of goods sold (COGS), while indirect procurement spend flows into operating expenses (OpEx).

That accounting treatment is why direct procurement matters for business planning. Every unit-cost saving goes straight to gross margin, and every supplier price increase erodes it. For FP&A teams, supplier prices and purchase volumes are core inputs to the COGS and margin forecast.

Direct procurement is forecast-driven: teams buy against bills of materials and production schedules, which ties it closely to supply planning. The goals are supply continuity, optimal inventory, and controlled unit costs. Companies usually keep fewer, more strategic suppliers in long-term relationships, because a disruption can halt production and the revenue that depends on it.

Frequently Asked Questions

What's the difference between direct and indirect procurement?

Direct procurement buys the materials, components, and production services that go into the product a company sells, and its costs land in COGS. Indirect procurement covers software, facilities, office supplies, marketing, and professional services, is decentralized across departments, and flows to OpEx.

How does direct procurement affect COGS and gross margin?

Direct procurement spend is part of COGS, so any change in supplier prices or volumes moves gross margin directly. A lower unit cost on a production input raises gross margin if revenue holds steady.

How does direct procurement connect to supply planning?

Supply planning sets which materials are needed and when, based on bills of materials and production schedules, and direct procurement buys against that plan. Close coordination between them keeps production running and inventory at the right level.
